# Walmart Is Turning Its 5,200 US Stores Into One Big AI Engine

Walmart is wiring its 5,200 US stores into one AI system and training 2.1 million associates. Here is what that really changes for the people on the floor.

## What happened

[Fast Company reported](https://www.fastcompany.com/91587895/walmart-ceo-john-furner-ai-revolution) that Walmart's chief executive is turning the retailer's 5,200 US stores into an AI engine, describing a high-tech sprint to out-automate and outsmart Amazon and become the fastest retailer on the planet. The profile follows a leadership handover. [AI Magazine reported](https://aimagazine.com/news/walmarts-ai-first-future-as-john-furner-takes-helm) that Doug McMillon would retire on 31 January 2026 and that the board picked the head of Walmart US to take over as president and chief executive from 1 February 2026.

The incoming chief is a company lifer, which matters for how this lands on the floor. [Fast Company noted](https://www.fastcompany.com/91587895/walmart-ceo-john-furner-ai-revolution) that he started at Walmart at 18 as a part-time associate in the garden center of Store 100 in Bentonville, then moved through assistant store manager, district manager, buyer and merchandising roles before being named chief executive of Sam's Club in 2017. [AI Magazine reported](https://aimagazine.com/news/walmarts-ai-first-future-as-john-furner-takes-helm) that he has been with the company since 1993 and had led Walmart US since 2019, a division of more than 4,600 stores.

The technology plan is not a slide deck. In a post published by [Walmart Global Tech](https://tech.walmart.com/content/walmart-global-tech/en_us/blog/post/all-in-on-agents.html), the company laid out four super agents as unified entry points into its systems. Sparky is the customer shopping agent and is already live in the Walmart app. An associate agent pulls schedules and sales data into one place. A partner agent named Marty handles supplier and advertiser onboarding, and a developer agent speeds up building and launching software.

> The company says its associate agent brings everything into one place, [from schedules to sales data](https://tech.walmart.com/content/walmart-global-tech/en_us/blog/post/all-in-on-agents.html), so teams spend less time hunting for information.

Underneath those four sit narrower tools aimed squarely at store staff. The same [Walmart Global Tech post](https://tech.walmart.com/content/walmart-global-tech/en_us/blog/post/all-in-on-agents.html) describes an agent that helps associates navigate benefits and another that helps merchants analyze sales trends, with more specialized agents planned. The company also said it [plans to offer dynamic delivery windows to 95% of US households by the end of the year](https://tech.walmart.com/content/walmart-global-tech/en_us/blog/post/all-in-on-agents.html) using geospatial data and digital twins of its facilities.

The workforce side is further along than most retail AI announcements. [CIO Dive reported](https://www.ciodive.com/news/Walmart-AI-training-agentic-workforce/818254/) that Walmart is aiming to equip each of its 2.1 million employees with some level of AI skill, from the tech team to in-store greeters, according to its chief people officer. The company partners with OpenAI and Google Gemini on role-specific AI certifications delivered through an associate-facing platform called Squiggly, and [those certifications are currently open to 1.7 million associates in the US and Canada](https://www.ciodive.com/news/Walmart-AI-training-agentic-workforce/818254/).

The examples given are deliberately mundane, which is the tell. [CIO Dive reported](https://www.ciodive.com/news/Walmart-AI-training-agentic-workforce/818254/) that for a front-of-house worker the training might mean finding an item in the stock room faster, or having an agent translate a conversation with a customer who speaks a different language. The company has a tech team of [more than 35,000 people](https://www.ciodive.com/news/Walmart-AI-training-agentic-workforce/818254/), but the stated goal is literacy across everyone else.

At the annual shareholders meeting, the leadership put numbers behind the people-first framing. [Mass Market Retailers reported](https://massmarketretailers.com/walmart-bets-on-ai-and-its-people-as-it-looks-toward-the-next-era-of-retail/) that the average US hourly wage now exceeds $18, that top-performing store managers earned more than $500,000 last year, and that more than half of all store managers received bonuses of $100,000 or more.

## Where the coverage agrees, and where it splits

All five accounts agree on the direction of travel. Walmart is standardizing AI across the company rather than piloting it in pockets, and it is pairing the rollout with mass training instead of quiet attrition. Nobody reporting on this found an announced headcount reduction attached to it.

Where the accounts split is in what they treat as the main character. [Fast Company built its piece around competitive speed](https://www.fastcompany.com/91587895/walmart-ceo-john-furner-ai-revolution), casting the 5,200-store network as a weapon against Amazon. Read that way, the store worker is infrastructure in a logistics race.

[Mass Market Retailers built its account around the workforce](https://massmarketretailers.com/walmart-bets-on-ai-and-its-people-as-it-looks-toward-the-next-era-of-retail/), reporting that the chief executive described the company as people-led and tech-powered, in that order, and backed it with investment figures rather than adjectives. The same report put revenue at a $715.9 billion base, with [revenue growing 5.1 percent in constant currency and global eCommerce up 24 percent to more than $150 billion](https://massmarketretailers.com/walmart-bets-on-ai-and-its-people-as-it-looks-toward-the-next-era-of-retail/).

[CIO Dive took the human-resources angle](https://www.ciodive.com/news/Walmart-AI-training-agentic-workforce/818254/), which is the most useful frame if you work in a store. Its reporting centers on certification, literacy and removing friction from existing workflows, not on new org charts. The chief people officer described the effort as a form of literacy and said the company needs to bring people along on the journey.

[Walmart Global Tech told it as an architecture story](https://tech.walmart.com/content/walmart-global-tech/en_us/blog/post/all-in-on-agents.html), explaining that the company deliberately consolidated a sprawl of individual agents into four entry points because too many separate tools become confusing. That is a quiet admission worth noticing, since it means the first wave of internal AI tools did create friction before it removed any.

There is one genuine tension across the sources. [AI Magazine described the division the incoming chief executive ran as more than 4,600 stores](https://aimagazine.com/news/walmarts-ai-first-future-as-john-furner-takes-helm), while [Fast Company frames the current US footprint as 5,200 stores](https://www.fastcompany.com/91587895/walmart-ceo-john-furner-ai-revolution). Those are different counts of arguably different things, since one is a snapshot of a division at a point in time and the other is a current store total that may include formats the first figure excluded. If you are quoting a store count in an interview, say which source and which year it came from.

> [Mass Market Retailers reported the average US hourly wage now exceeds $18](https://massmarketretailers.com/walmart-bets-on-ai-and-its-people-as-it-looks-toward-the-next-era-of-retail/), with more than half of store managers receiving bonuses of $100,000 or more.

The scale numbers also vary in what they are counting. [CIO Dive puts the workforce at 2.1 million employees](https://www.ciodive.com/news/Walmart-AI-training-agentic-workforce/818254/) and the certification-eligible group at 1.7 million in the US and Canada, while [Mass Market Retailers describes 2.1 million associates](https://massmarketretailers.com/walmart-bets-on-ai-and-its-people-as-it-looks-toward-the-next-era-of-retail/) globally. The practical point for a worker is that roughly four in five of those people are inside the training program's current footprint, and the rest are not yet.

The most direct answer to the displacement question came from the chief people officer rather than from any of the technology announcements. [CIO Dive reported that she said the company has not experienced role displacement from its AI use, and that it has the same number of employees as when she joined six years ago, against much higher revenue](https://www.ciodive.com/news/Walmart-AI-training-agentic-workforce/818254/). She also framed the change as shaping most jobs rather than fundamentally reshaping them, [according to CIO Dive](https://www.ciodive.com/news/Walmart-AI-training-agentic-workforce/818254/). Read that as the company describing what has happened so far, not as a forecast of what the agents absorb next.

What nobody reports is a number for how many tasks the agents absorb. That absence is the most honest thing in the whole story. The company has published what it is building and who it is training, and it has not published what shrinks.

## What this means for your job search

If you work in retail, this is the clearest template you are going to get for what the next few years look like. Walmart is the largest private employer in the United States, and when it decides that every associate needs AI literacy, the rest of the sector reads that as permission and eventually as pressure.

Start with the part you can act on this month. The certifications are role-specific and [already open to 1.7 million associates in the US and Canada](https://www.ciodive.com/news/Walmart-AI-training-agentic-workforce/818254/). If you are inside that footprint, that is a free, employer-funded credential attached to the largest retail employer in the country. Credentials like that are portable in a way that internal tool experience is not, and they are the kind of line that survives a resume screen. We looked at how the company has been reframing associate work in our piece on [Walmart saying AI will reshape jobs without slashing headcount](https://www.metaintro.com/blog/walmart-ai-reshapes-associate-jobs-no-headcount-cuts-2026).

Second, notice which tasks are being targeted. The examples given are [finding stock faster and translating a customer conversation](https://www.ciodive.com/news/Walmart-AI-training-agentic-workforce/818254/), plus an [associate agent that consolidates schedules and sales data](https://tech.walmart.com/content/walmart-global-tech/en_us/blog/post/all-in-on-agents.html). Those are the information-retrieval parts of a floor job. If the bulk of your day is looking things up, relaying information or checking a system, that is the portion of the role being compressed. The parts that are not being compressed are judgment calls, de-escalation, training newer staff and anything involving a customer who is unhappy.

Third, the money is concentrating at the operator level, and that tells you where to aim. [Top-performing store managers earned more than $500,000 last year and more than half of store managers received bonuses of $100,000 or more](https://massmarketretailers.com/walmart-bets-on-ai-and-its-people-as-it-looks-toward-the-next-era-of-retail/), against an [average US hourly wage above $18](https://massmarketretailers.com/walmart-bets-on-ai-and-its-people-as-it-looks-toward-the-next-era-of-retail/). The gap between those two is the entire argument for treating a store job as a track rather than a stop. The company also says it is building paths into store management alongside AI proficiency and logistics certifications, according to [Mass Market Retailers](https://massmarketretailers.com/walmart-bets-on-ai-and-its-people-as-it-looks-toward-the-next-era-of-retail/).

Fourth, ownership is part of the compensation story and it is easy to miss. [More than 475,000 associates participate in the company's stock purchase plan, with over 80 percent of those being hourly workers](https://massmarketretailers.com/walmart-bets-on-ai-and-its-people-as-it-looks-toward-the-next-era-of-retail/). If you are evaluating a retail employer, ask whether an equivalent program exists and what the match looks like. It is one of the few levers in hourly work that compounds.

Fifth, be skeptical in a specific, useful way. A company that says it is people-led and tech-powered has not promised your role stays the same, only that it intends to keep hiring people. The volume numbers show why the pressure is real, since [the US team delivered nearly 9 billion units same or next day](https://massmarketretailers.com/walmart-bets-on-ai-and-its-people-as-it-looks-toward-the-next-era-of-retail/) and the company [serves customers and members 280 million times per week](https://massmarketretailers.com/walmart-bets-on-ai-and-its-people-as-it-looks-toward-the-next-era-of-retail/). Throughput at that scale is exactly what automation is good at. Your protection is being the person who handles the exceptions.

There is also a quieter signal in where the automation has already landed, and it is not the shop floor. [AI Magazine reported that the company opened a high-tech consolidation centre in Minooka, Illinois in May 2024 that uses automated technology to process three times more volume than traditional centres](https://aimagazine.com/news/walmarts-ai-first-future-as-john-furner-takes-helm), the third facility of its kind. [AI Magazine also reported that by July 2025 the company had introduced AI super agents to its distribution centres, including automated defect detection that scans millions of packages for damage and incorrect barcodes](https://aimagazine.com/news/walmarts-ai-first-future-as-john-furner-takes-helm). If you work in a distribution centre rather than a store, that is where the task mix moved first, and the roles that hold up are the ones handling the exceptions a scanner flags rather than the scanning itself.

If you are considering applying, go in knowing the language the company uses about itself, and be ready to talk about how you would use a tool rather than whether you are willing to.
